Why Most Test Automation Projects Fail Within 18 Months

Organizations invest heavily in test automation expecting faster releases and fewer defects. Eighteen months later many of them are maintaining a fragile test suite that breaks more than it catches, costs more than it saves, and slows delivery down rather than accelerating it.

The problem is almost never the tool.

Selenium, Playwright, Cypress — these are mature, capable frameworks. The failure usually comes down to one of three things.

The first is automation built on an unstable foundation. If your application architecture is inconsistent, your test data is unreliable, or your environments behave differently from production, automation amplifies those problems rather than solving them. You end up with tests that pass locally and fail in the pipeline for reasons nobody can explain.

The second is coverage built around what is easy to automate rather than what matters to test. Automated tests that check low-risk functionality while high-risk integration points are tested manually — or not at all — give you a false sense of coverage. The dashboard looks green. The production incident happens anyway.

The third is no clear ownership. Automation that belongs to everyone belongs to no one. Without a clear owner who understands both the test framework and the business context, the suite drifts out of sync with the application until maintaining it costs more than running manual tests.

The fix is not a better tool. It is building automation on a foundation of good test strategy, stable environments, reliable data, and clear ownership — and starting with the highest-risk areas of your application rather than the easiest ones to automate.
